How to Reduce DSO at a Distribution Company: 9 Levers for AR Teams

Distribution AR is high volume, thin margin and full of small disputes. Nine levers a controller or AR manager can pull to reduce DSO at a distribution company, starting with the invoice that leaves the warehouse and ending with weekly coverage of every account.

Distribution runs on volume and thin margins. A distributor can ship hundreds of orders a week to contractors, dealers and resellers, each on net terms, each producing an invoice that has to be matched, paid and applied. When DSO creeps up by even a few days, the cash tied up in receivables grows fast, and it is cash the business needs for inventory.

The pressure is broad. Atradius reports that 43% of credit-based B2B sales in the US are overdue (Atradius Payment Practices Barometer, US 2025). The Hackett Group's 2025 survey of the 1,000 largest US public nonfinancial companies found DSO worsened for a second straight year, and that receivables are now the largest share of excess working capital, an opportunity it values at $600 billion (The Hackett Group 2025 Working Capital Survey).

This guide is for the controller or AR manager running a collections team at a distributor. It answers one question: what actually moves DSO in distribution, and in what order should you pull the levers?

How Do You Reduce DSO at a Distribution Company?

You reduce DSO at a distribution company by removing the reasons customers hold invoices, then making sure every open account gets follow-up every week. In distribution, most late money is not a customer who refuses to pay. It is an invoice with a problem the customer's AP team will not approve until someone fixes it.

The nine levers below fall into three groups:

Group

Levers

What it fixes

Before the invoice

1. Clean invoices at shipment, 2. Proof of delivery on file, 3. Terms and credit limits by account

Invoices that are wrong, unprovable or extended to the wrong customer

After the invoice

4. Short-pays and deductions worked weekly, 5. Cash applied the same day, 6. Monthly open item statements

Balances that look overdue but are really disputes, credits or misapplied cash

Across the book

7. Prioritize by dollars and risk, 8. Ship holds tied to the aging, 9. Every account touched every week

Coverage gaps where small and mid-sized accounts age without contact

If you need a refresher on the formula itself, our guide on how to calculate DSO and the three numbers that move it covers it.

Why Is DSO Hard to Control in Distribution?

Distribution AR combines high invoice volume, many small balances and frequent small disputes, and each of those slows payment on its own. A collections team of three to five people can easily carry thousands of open lines across hundreds of accounts.

Volume hides the problems

A single customer may receive dozens of invoices a month. One invoice with a quantity error can sit unpaid for 60 days while the rest of the account pays on time, and the aging report shows it only as a small number in an older bucket.

Disputes are small and constant

Short shipments, damaged items, returns waiting on credit memos and rate disagreements are part of daily distribution work. Each one gives the customer's AP team a reason to hold the invoice, and sometimes the whole statement.

Small accounts get skipped

Collectors naturally call the largest balances first. That is sensible, but it means the long tail of small and mid-sized accounts can go weeks without contact. In distribution that tail is often a large share of the book.

For where distributors typically land, see our DSO benchmarks by industry.

Levers 1 to 3: Fix the Invoice Before It Leaves

The fastest DSO gain in distribution usually comes from invoices that are right the first time. Every correction restarts the customer's approval clock.

Lever 1: Send a clean invoice at shipment

Invoice the day the order ships, and make sure the invoice matches what the customer will check it against:

  • The customer's PO number on every invoice, in the field their AP team uses to match.

  • Quantities that match the packing slip, including backorders shown as backorders, not as shipped.

  • The agreed contract rate, so AP does not hold the invoice while it checks a rate.

  • The right bill-to contact and delivery method, whether that is email, EDI or a supplier portal.

What to track

Track the share of invoices that need a credit memo or reissue within 30 days. If that share is rising, the fix is upstream in order entry or shipping, not in collections.

Lever 2: Keep proof of delivery attached to the invoice

When a customer says "we never received it," proof of delivery ends the conversation. Distributors handle the same issue in reverse with their own suppliers: SPS Commerce notes that dispute claims are typically compared against the invoice, purchase order, bill of lading, proof of delivery and advance shipping notice (SPS Commerce: disputing distributor deductions).

Apply the same discipline to your own receivables. Store the signed POD or carrier confirmation with the invoice record so any collector can send it in minutes, not days.

Lever 3: Set terms and credit limits by account, not by catalog

Net 30 for every customer is simple, but it is not a credit policy. Review terms and limits for each account based on payment history and order size. Our guide on manufacturing and distribution AR for big orders covers terms on large orders in more depth.

Levers 4 to 6: Clear What Is Not Really Overdue

A large part of a distributor's past-due balance is often money that is disputed, credited or already paid. Clearing it lowers DSO and stops collectors from chasing invoices the customer will never pay as billed.

Lever 4: Work short-pays and deductions every week

When a customer pays less than the invoice, log the short-pay that day with a reason code: shortage, damage, return, rate difference or unknown. Route each one to the person who can resolve it, and set a target to close it within two weeks.

Our invoice dispute workflow lays out the steps from first reply to resolution.

Lever 5: Apply cash the same day it arrives

Unapplied cash makes paid invoices look overdue. Collectors then call customers about money they already sent, which wastes time and annoys good accounts. Same-day cash application keeps the aging report honest. See our guide to clearing unapplied cash.

Lever 6: Send open item statements every month

Distribution customers with many invoices need to see the whole account. An open item statement lists every unpaid invoice so the customer's AP clerk can match each line and flag what is missing. Our guide to customer statements explains which statement type to use and how to act on the replies.

Levers 7 to 9: Cover the Whole Book

DSO falls when every account gets timely follow-up, not only the largest ones. These three levers are about coverage and consistency.

Lever 7: Prioritize by dollars at risk, then cover the rest

Start each week with the accounts that combine large balances, older buckets and slipping payment patterns. Then make sure the rest of the book still gets contact. Our guide on how to prioritize collections accounts shows a simple scoring method.

Lever 8: Tie ship holds to the aging, not to a phone call

Distributors have a lever service companies do not: the next shipment. A written rule, such as holding new orders when an account passes an agreed number of days past due, protects inventory and gets attention fast.

Most ERPs support this directly. In Microsoft Dynamics 365 Business Central, setting a customer's Blocked field to Ship stops new orders and shipments while existing shipments can still be invoiced (Microsoft Learn: block sales to customers). Our credit hold policy guide covers how to write the rule and communicate it.

Keep sales in the loop

Agree the hold rule with sales before you use it. A hold that sales overrides every time teaches customers to call their rep instead of paying.

Lever 9: Touch every account every week

This is where most distribution teams lose days. With hundreds of accounts, a team of three to five collectors cannot call everyone. Small balances wait, and they age.

Consistent, polite follow-up by email, text and phone on every open account is what closes that gap. The goal is simple: no invoice reaches 60 days without the customer hearing from you several times, and every reply (a dispute, a missing invoice, a promise to pay) is captured and routed.

How Do You Measure Progress?

Track a small set of numbers weekly and DSO will follow. DSO itself moves slowly because it is an average, so watch the leading indicators.

Metric

Why it matters for a distributor

Share of invoices reissued or credited

Measures invoice accuracy at shipment (levers 1 and 2)

Open short-pay count and age

Shows whether disputes are being closed (lever 4)

Unapplied cash balance

Keeps the aging report accurate (lever 5)

Accounts contacted this week vs open accounts

Measures coverage of the whole book (lever 9)

Balance over 60 days as a share of AR

The bucket that drives DSO up fastest

Hackett found an 18-day DSO gap between top and median performers in its survey, which is a useful reminder of how much room process can create.

Where Does Abivo Fit?

Abivo gives a distribution AR team Kate, an AI collections agent that follows up on every open invoice by phone, text and email, inside your accounting system. Kate covers the long tail of accounts every week, logs promises to pay, flags disputes and missing invoices to the right person, and leaves your collectors free for key accounts and the disputes that need judgment.

Abivo connects with NetSuite, Sage Intacct, Microsoft Dynamics 365 Business Central and QuickBooks, so the work starts from the aging you already have. One customer, OFS, recovered $842,518 in four months, cut DSO by more than 30 days, and went from four collectors to one (read the OFS case study).

Distributors comparing tools can start with our guide to collections software for wholesale distributors, or see Kate on a live call.

Practical Takeaways for Distribution AR Teams

  • Fix the invoice first. PO number, packing-slip quantities, contract rate and the right contact on every invoice.

  • Keep POD with the invoice so "we never received it" is resolved in minutes.

  • Log every short-pay with a reason code and close it within two weeks.

  • Apply cash the same day so collectors chase only what is truly open.

  • Send open item statements monthly to accounts with many invoices.

  • Write the ship-hold rule down, agree it with sales, and apply it consistently.

  • Cover every account every week, not only the biggest balances.

Frequently Asked Questions

What is a good DSO for a distribution company?

It depends on your terms and customer mix. A useful test is to compare DSO with your standard terms: if most customers are on net 30 and DSO sits well above 45, a meaningful share of the book is paying late or held up by disputes. Our DSO benchmarks by industry give more context.

What is the fastest way for a distributor to reduce DSO?

Clear what is not really overdue. Resolving short-pays, applying unapplied cash and resending missing invoices often lowers past-due balances within weeks, before any change to terms.

Should a distributor stop shipping to late-paying customers?

A written ship-hold rule tied to days past due works better than case-by-case decisions. Agree it with sales, tell customers in advance, and apply it the same way every time.

How many collectors does a distribution company need?

It depends on invoice volume and how much routine follow-up is automated. Teams that automate the routine reminders and calls can keep three to five people focused on disputes, key accounts and credit decisions instead of adding headcount as volume grows.

Can AI help a distributor reduce DSO?

Yes. An AI collections agent can follow up on every open invoice each week, capture promises to pay and route disputes, which closes the coverage gap that lets small balances age.
